En un mundo empresarial tan dinámico que no para de transformarse, la inteligencia artificial (IA) ya no es un lujo futurista, sino una herramienta esencial para mantenerse competitivo. Sin embargo, su implementación exitosa no es cuestión de suerte ni de comprar la tecnología más cara del mercado. Es cuestión de estrategia, claridad y disciplina. Por lo que me di la tarea de documentar una serie de recomendaciones para llegar a buen puerto: hoy te explico cómo aplicar un enfoque estratégico que convierta tu proyecto de IA en un caso de valor para la empresa.
Fase 1: La Importancia de los Marcos Estratégicos
Antes de hablar de algoritmos y datos, hablemos de estrategia. ¿Por qué? Porque sin un marco estratégico sólido, tu proyecto de IA será como lanzar una flecha sin un objetivo claro. Los marcos estratégicos te ayudan a alinear tus iniciativas de IA con los objetivos generales de tu organización. Son el puente entre la tecnología y los resultados de negocio.
¿Qué son los marcos estratégicos?
Son herramientas que te permiten analizar tu situación actual, definir hacia dónde quieres ir y crear un plan de acción para llegar ahí. En el contexto de la IA, estos marcos te ayudan a identificar oportunidades, priorizar proyectos y medir el impacto. Algunos de los más útiles incluyen:
- WHO-WHAT-HOW: Define tu propuesta de valor respondiendo a estas tres preguntas clave: ¿a quién sirves? ¿qué ofreces? ¿cómo lo haces?
- Playing to Win Strategy Choice Cascade (PtW): Un enfoque estructurado para tomar decisiones estratégicas alineadas con tus objetivos.
- Blue Ocean Strategy: ¿Por qué competir cuando puedes crear un nuevo mercado?
- Strategy Maps: Ideal para conectar visualmente objetivos financieros, de clientes y operativos.
- The Kernel of Good Strategy: Simplifica y enfócate en resolver los problemas más críticos.
Un caso muy sonado fue el de McDonald’s, intentó implementar IA para agilizar los pedidos en sus autoservicios en conjunto con IBM en el 2021. Suena espectacular, ¿no? Pues fallaron. ¿Por qué? Mala elección de proveedores, tecnología no mandura en ese tiempo, sobre valorar la solución, falta de datos prácticos y pruebas y, sobre todo, un enfoque estratégico débil. La lección aquí es clara: antes de implementar IA, necesitas entender el problema, elegir las herramientas adecuadas y probar, probar, probar.
En lo particular, He utilizando una combinación de todos ellos apoyándome de marcos analíticos como PESTEL, las Cinco Fuerzas de Porter, el análisis FODA, Value Proposition Canvas, Balanced Scorecard, entre otros para guiar el proceso de toma de decisiones estratégicas, lo que nos brinda a mí y a mi equipo una visión más clara de nuestros objetivos, antes de empezar un proyecto de AI.
Fase 2: Cómo Iniciar un Proyecto de IA
Con la estrategia en su lugar, es momento de pasar a la acción. Aquí te dejo algunos puntos cómo guía práctica para que inicies tu proyecto de IA con el pie derecho, y como podrás ver la AI entra en juego hasta el punto 5, ya que los preparativos son muy importantes.
- Identificación de la oportunidad
El primer paso es encontrar dónde y cómo la IA puede aportar valor. Algunas herramientas útiles para esto son: - Análisis de la cadena de valor: Identifica actividades ineficientes que podrían optimizarse.
Mapas de empatía: Comprende las necesidades y frustraciones de tus clientes.
Desacoplar actividades ( Mapeo de Procesos críticos) : Esto nos ayudará a ver de una manera más clara en que actividades la AI generar valor y Pensar en nuevas formas de crear valor, ya que si dejamos los proceso para humanos a este nueva tecnología podemos colapsar el siguiente etapa del mismo ( si el proceso para humanos es le mismo que para un automatización con AI).
La AI no es para todo y menos en una etapa temprana, busquemos donde generamos más valor en un proyecto, que sea lo mas autosuficiente, no muy grande con resultados autónomos que nos permitan contestar estas 3 preguntas:

- Reducimos el costos de la o las actividades realizadas.
- Mejoramos el tiempo de los clientes interno o Externo ( es más rápido para ellos ).
- Es más fácil para nuestro cliente ( dentro o fuera de la empresa)..
- Definición del problema
Evita caer en la trampa de implementar tecnología solo porque es «cool». Enfócate en un problema específico. Pregúntate: ¿qué queremos resolver con IA? Además, establece métricas claras para medir el éxito desde el principio. - Recopilación y preparación de datos
Aquí es donde la magia realmente comienza:
Calidad sobre cantidad: No necesitas toneladas de datos; necesitas los datos correctos.
Limpieza y preparación: Dedica tiempo a transformar tus datos para que sean útiles. - Selección del modelo de IA
Elige el algoritmo adecuado: No todos los problemas necesitan una red neuronal profunda; a veces, soluciones más simples son suficientes.
Herramientas correctas: Plataformas como TensorFlow, PyTorch o herramientas no-code son excelentes opciones dependiendo de tu caso para que tu proveedor o tu equipo aprendan. - Desarrollo y entrenamiento
Entrena y válida: No pongas tu modelo en producción sin antes probarlo en condiciones controladas.
Itera constantemente: Ajusta y mejora según los resultados. - Implementación y monitoreo
Integración: Tu modelo debe funcionar con los sistemas existentes, no contra ellos.
Monitorea en tiempo real: La IA no es algo que configuras y olvidas. Requiere supervisión constante. - Evaluación y mejora continua
Recopila feedback de los usuarios y ajusta tu modelo de manera continua. La IA, como un buen vino, mejora con el tiempo si se cuida correctamente.
Por último, pero no menos importante hay que poner atención es estos 3 puntos:
- Fomenta una cultura de datos: La IA necesita un entorno donde los datos sean prioridad y accesibles, ya que es el insumo principal para el entrenamiento continúa. Si no hay datos no hay una buena implementación de ai.
- Colaboración es clave: Une a los equipos técnicos y de negocio en torno a un propósito común y sobre todo la Dirección general tiene que estar bien comprometida con esta iniciativa.
- Considera la ética: Antes de implementar IA, evalúa cómo afectará a las personas y al entorno, ya que esto está tomando más relevancia en los entornos regulatorios de cada país y México no será la excepción.
Implementar inteligencia artificial no se trata solo de tener la mejor tecnología; se trata de estrategia, ejecución y mejora constante. Si aplicas este enfoque estratégico y sigues los pasos que compartí, tendrás más que un proyecto de IA: tendrás un verdadero diferenciador competitivo y buen esto es tan solo una recopilación de experiencia personales y colaboración con la comunidad que dia a dia esta al frente de estas incitativa en Latinoamérica. In today’s ever-evolving business world, artificial intelligence (AI) is no longer a futuristic luxury but an essential tool to stay competitive. However, successful implementation isn’t about luck or purchasing the most expensive technology on the market. It’s about strategy. Here, we integrate a series of recommendations to steer your AI project towards success: I’ll explain how to apply a strategic approach that turns your AI project into a value case for the company.
Phase 1: The Importance of Strategic Frameworks Before delving into algorithms and data, let’s talk strategy. Why? Because without a solid strategic framework, your AI project will be like shooting an arrow without a clear target. Strategic frameworks help align your AI initiatives with your organization’s overall goals—they bridge the gap between technology and business outcomes.
What are strategic frameworks? They are tools that allow you to analyze your current situation, define where you want to go, and create an action plan to get there. In the context of AI, these frameworks help identify opportunities, prioritize projects, and measure impact. Some of the most useful ones include:
- WHO-WHAT-HOW: Define your value proposition by answering these three key questions: who do you serve? what do you offer? how do you do it?
- Playing to Win Strategy Choice Cascade (PtW): A structured approach to making strategic decisions aligned with your objectives.
- Blue Ocean Strategy: Why compete when you can create a new market? Strategy Maps: Ideal for visually connecting financial, customer, and operational objectives.
- The Kernel of Good Strategy: Simplifies and focuses on solving the most critical problems.
A well-known case was McDonald’s, which attempted AI implementation to streamline drive-thru orders in partnership with IBM in 2021. Sounds impressive, right? They failed. Why? Poor choice of vendors, immature technology at the time, overestimation of the solution, lack of practical data and testing, and above all, a weak strategic approach. The lesson here is clear: before implementing AI, you need to understand the problem, choose the right tools, and test rigorously.
Personally, I’ve used a combination of these frameworks supported by analytical models like PESTEL, Porter’s Five Forces, SWOT analysis, Value Proposition Canvas, Balanced Scorecard, among others, to guide the strategic decision-making process, giving my team and me a clearer vision of our objectives before starting an AI project.
Phase 2: How to Initiate an AI Project With the strategy in place, it’s time to take action. Here’s a practical guide to kick-start your AI project on the right foot:
- Identifying the Opportunity Start by pinpointing where and how AI can add value. Useful tools for this include: Value Chain Analysis: Identify inefficient activities that could be optimized. Empathy Maps: Understand the needs and frustrations of your customers.
- Decouple activities (critical process mapping): this helps us see more clearly which activities AI can truly add value to, and also pushes us to think about new ways of creating value. If we simply hand over human-designed processes to this new technology, we risk breaking the next stage of the flow, because a process built for people is not the same as one designed for AI automation.
AI is not for everyone, especially at an early stage, let’s look for where we generate more value in a project, self-sufficient, not very big with autonomous results that allow us to answer these 3 questions:

- Reduce the cost of one or more activities performed.
- We improve the time of the internal or external customers ( it’s faster for them).
- It’s easier for our client (inside or outside the company)
- Problem Definition Avoid falling into the trap of implementing technology just because it’s «cool». Focus on a specific problem. Ask yourself: what do we want to solve with AI? Also, establish clear metrics to measure success from the outset.
- Data Collection and Preparation This is where the real magic begins: Quality over quantity: You don’t need tons of data; you need the right data. Cleaning and preparation: Spend time transforming your data to make it useful.
- AI Model Selection Choose the right algorithm: Not all problems require a deep neural network; sometimes simpler solutions are sufficient. Right Tools: Platforms like TensorFlow, PyTorch, or no-code tools are excellent options depending on your case.
- Development and Training Train and validate: Don’t put your model into production without testing it in controlled conditions. Constant iteration: Adjust and improve based on results.
- Implementation and Monitoring Integration: Your model must work with existing systems, not against them. Real-time monitoring: AI is not something you set up and forget. It requires constant supervision.
- Evaluation and Continuous Improvement Gather feedback from users and continuously adjust your model. AI, like fine wine, improves over time if properly cared for.
Lastly, but not least, let’s pay attention to these 3 points:
- Foster a data culture: AI needs an environment where data is prioritized and accessible as it is the main input for continuous training. If there is no data there is no good implementation of ai.
- Collaboration is key: Unite technical and business teams around a common purpose and above all the General direction has to be well committed to this initiative.
- Consider ethics: Before implementing AI, evaluate how it will affect people and the environment, as this is becoming more relevant in each country’s regulatory environment and Mexico will not be the exception.
Implementing artificial intelligence is not just about having the best technology; it’s about strategy, execution, and continuous improvement. If you apply this strategic approach and follow the steps I’ve shared, you’ll have more than an AI project: you’ll have a true competitive differentiator and this is just a compilation of personal experience and collaboration with the community that day to day is in front of these initiatives in Latin America.
